Rebuilding Onboarding for Top SaaS: Lessons Learned
Working with some of the fastest-growing SaaS and tech companies, I’ve seen the same challenge over and over: content rarely engages teams. In fact, research from the State of Sales Enablement Report 2025 shows that 55% of organizations struggle with sales training or coaching programs. Products evolve fast, features shift, and static slides or PDFs quickly become outdated. As a result, new hires face steep learning curves, engagement drops, and productivity suffers.
For sellers, one of the biggest nightmares is dealing with outdated and clunky content. Outdated decks, never ending checklists, and old recorded sessions pile up but rarely help them actually do their jobs. They spend hours searching for relevant information or trying to remember outdated processes—time that should go to selling.
For managers, the biggest challenges are keeping content up-to-date and relevant and measuring impact. With products evolving rapidly, learning materials quickly become outdated, making it hard to ensure teams are always equipped with the latest knowledge. At the same time, without clear metrics, it’s difficult to know which parts of onboarding actually prepare sellers for success and where improvements are needed.
Making Onboarding Work
My experiences with rebuilding onboarding programs has taught that success requires a mix of creativity, technology, and constant iteration:
- Keep content alive: Learning materials must evolve with the product. Microlearning modules, interactive exercises, and automated updates ensure that what people learn today is still relevant tomorrow.
- Focus on engagement: Scenario-based learning, role plays, and simulations help knowledge stick.
- Measure and optimize: Track engagement and knowledge to see what works, spot gaps, and improve continuously, ideally using tools like CMS/LMS platforms with real-time analytics.
- Prepare teams for success: Onboarding should go beyond product knowledge. It must equip teams with the skills, context, and confidence to perform from day one, include specific milestones to demonstrate readiness before moving to the next stage.
